Move Beyond Hardcoded Edge Cases: Leverage Robust Design Systems and Fine-Tuned LLMs for Dynamic, Real-time UI Layouts

Last quarter, we launched a new feature that, by traditional development standards, would have required three months to complete. We delivered it in just two weeks. This accelerated timeline wasn’t due to shortcuts or external hiring, but rather a fundamental transformation in our approach to user interface creation.

This particular feature was a customer service dashboard designed to dynamically adjust its layout and information display based on the specific support issue a representative was addressing. For instance, a billing dispute would present different data compared to a technical support case, and a high-value customer inquiry would trigger a unique interface tailored to that situation. Historically, developing such a highly adaptive system involved extensive months of gathering requirements, numerous design iterations, and a significant front-end development effort for each possible scenario.

Instead, I guided my team towards implementing generative UI, a strategy that employs AI systems to dynamically assemble interface components based on immediate context and user requirements.

What does generative UI mean in reality?

The scope of possibilities within generative UI is vast. At one extreme, AI assists developers by generating code to expedite interface construction. At the other, user interfaces are completely assembled dynamically at the point of interaction.

My team and I adopted a middle-ground strategy. We established a comprehensive library of UI components and permissible layout patterns, thereby defining the boundaries of our design system. Our AI then intelligently selects and customizes these components according to the current context, arranging them optimally for each distinct user interaction.

Essentially, the interface isn’t designed in a static sense; rather, it is composed dynamically, on demand, leveraging pre-designed architectural building blocks.

Applying this to our customer service dashboard, we can input details such as the customer record, issue classification, the support representative’s role and experience level, and recent interaction history. This data allows the system to construct a bespoke interface, optimized for maximum effectiveness in that specific scenario. For instance, an experienced representative tackling a complex technical issue would be presented with system logs and advanced diagnostic tools. Conversely, a new representative handling a routine billing inquiry would see simplified information and guided workflow prompts.

While these interfaces appear distinct, they are both dynamically composed from the same unified library of components meticulously crafted by our UI team.

The technical architecture

Our generative UI system is structured into four distinct layers, each assigned clear responsibilities.

  1. The component library layer: This layer houses all pre-approved UI elements, encompassing cards, tables, charts, forms, navigation patterns, and layout templates. Adhering to design system principles, each component includes defined parameters, styling options, and behavioral specifications. Our dedicated design system team maintains this layer, which sets the visual and interaction benchmarks for our applications.
  2. The context analysis layer: Responsible for processing information pertinent to the current user, their task, and associated data. In the context of customer service, this involves capturing customer attributes, issue classifications, past interactions, and representative profiles. This layer converts raw data into a structured context, which then guides the interface generation process.
  3. The composition engine layer: This is where artificial intelligence plays its crucial role. Leveraging the available components and the analyzed context, this layer decides what information to display, how to organize it, and the appropriate level of detail. We utilize a fine-tuned language model, trained extensively on examples to internalize our design patterns and business rules.
  4. The rendering layer: This layer receives the composition specifications and brings the interface to life. It manages the technical translation of abstract component descriptions into tangible, rendered UI elements.

How we built it

The development of our generative UI system spanned four months. The initial phase focused on constructing the component library. Our design team conducted a thorough inventory of every UI pattern used across our customer service applications, identifying 27 components ranging from basic data cards to complex interactive tables. Each component was meticulously parameterized to dictate data display, responsiveness to user input, screen size adaptability, and other crucial properties. This effort culminated in our robust component library.

Subsequently, the context analysis layer required integration with three distinct backend systems: our CRM, housing customer information; our ticketing system, containing issue classification details; and our workforce management system, maintaining representative profiles. Each integration necessitated dedicated adapters to consolidate contextual data into a standardized object digestible by the composition engine.

For the composition engine, we carried out “prompt tuning” on a language model, providing it with 2,000 manual demonstrations of how our designers linked specific contexts to appropriate interfaces. This allowed the model to implicitly learn relationships—for example, that “complex technical issue + senior rep implies a detailed diagnostic view”—without explicit rules being hardcoded. This approach effectively embedded designer expertise directly into the model, circumventing the need for thousands of if/then statements.

The entire system is deployed on our cloud infrastructure, delivering UI generation with a latency under 200ms, ensuring a seamless and imperceptible experience for users.

Guardrails that make it enterprise-ready

For generative systems to be truly enterprise-ready, they demand robust constraints. Our initial experiments revealed this necessity when the AI, despite its creativity, sometimes produced technically functional interfaces that nevertheless deviated from brand guidelines or accessibility standards.

Our established guardrails function across multiple tiers. Design system constraints guarantee that all generated interfaces adhere strictly to our visual standards. The AI is restricted to selecting only from approved components and configuring them within defined parameter ranges, preventing the invention of new colors, typography, or interaction patterns.

Accessibility requirements serve as non-negotiable filters. Every generated interface undergoes validation against WCAG guidelines prior to rendering, with any component that would lead to accessibility violations being automatically excluded.

Business rule constraints embed domain-specific mandates. This includes ensuring certain data elements always appear together, specific actions require explicit confirmations, and customer financial information meets precise display requirements irrespective of context. These rules are established by business stakeholders and rigorously enforced by the system.

Furthermore, human review thresholds are in place to prompt manual approval for any unusually composed interfaces. Should the AI suggest an interface markedly different from established historical patterns, it is flagged for designer review before being deployed.

Where it works and where it doesn’t

Generative UI is not a one-size-fits-all solution; it truly shines in particular scenarios while introducing undue complexity in others.

It proves highly effective for workflows characterized by high variability, where users encounter diverse situations demanding distinct information displays. Applications in customer service, field operations, and case management see significant advantages. It also excels in enabling personalization at scale, allowing interfaces to adapt fluidly for various user roles, experience levels, or preferences without the need to develop separate versions for each.

Conversely, it is unsuitable for simple, low-variation interfaces where a single, well-crafted layout sufficiently meets all user needs. A settings page or a login screen, for example, does not necessitate dynamic generation. It is also an inappropriate strategy for highly regulated forms—such as tax forms, legal documents, or medical intake forms—where the precise layout is mandated by compliance, requiring them to remain static and auditable.

The investment in developing a generative UI system is justified only when interface variation presents a significant challenge. If your objective is to construct ten distinct dashboards for ten different user profiles, this approach warrants serious consideration. However, if a single dashboard effectively serves all users, traditional development methods remain more appropriate.

Why this matters for enterprise development

Enterprise application development typically adheres to a well-established formula: Stakeholders articulate requirements, designers create mockups, developers implement interfaces, and QA rigorously tests the entire system. This cycle then repeats for every new requirement or contextual variant.

While this process consistently delivers results, it often struggles with scalability and is inherently slow. Consider the development of a customer service application: distinct issue types demand unique information views; different customers might require different interfaces; and support representatives may need varying screens based on their role or interaction channel. Manually designing and building every conceivable combination would be prohibitively time-consuming and expensive. Consequently, teams often compromise, creating flexible but ultimately generic interfaces that merely “accommodate” most situations.

Generative UI fundamentally eliminates this compromise. Once the core system is established, the marginal cost of introducing a new UI variant becomes almost negligible. Instead of painstakingly optimizing for a handful of specific use cases, we can effectively support hundreds.

In our experience, the business outcomes were significant. Service representatives reduced time spent navigating screens to find necessary information by 23%. First call resolution saw an 8% increase. Furthermore, reps reported higher satisfaction, perceiving the software as adapting to their needs rather than imposing a standardized, rigid process.

Organizational implications

The adoption of generative UI fundamentally reshapes the operational dynamics of both design and development teams.

Designers transition from crafting individual interfaces to defining comprehensive component systems and intricate composition rules. This demands a distinct skillset, emphasizing systematic thinking, meticulous attention to edge cases, and close collaboration with AI systems. While some designers find this shift empowering, others may experience frustration. Effective change management is therefore crucial.

Developers, in turn, dedicate more effort to infrastructure development and less to direct UI implementation. While building and maintaining the generative system necessitates an upfront engineering investment, once it’s operational, the effort required for each new interface variation diminishes significantly, thereby freeing up developer capacity for other strategic priorities.

Quality assurance evolves from episodic testing to a continuous validation process. Given the dynamic nature of generated interfaces, it’s impossible to test every single output. Instead, QA focuses on validating the integrity of the components, the correctness of the composition rules, and the effectiveness of the guardrails. As Martin Fowler highlights regarding testing strategies, QA teams must adopt new tools and methodologies for this transformed testing paradigm.

How to adopt generative UI

My recommendation for IT leaders considering generative UI is to initiate a small-scale pilot program. This allows you to demonstrate tangible value before committing to a broader organizational rollout. Identify a workflow characterized by high variability and clear, measurable outcomes. Implement generative UI solely for that specific use case, then meticulously measure its impact on user productivity, satisfaction, and overall business results. These proven outcomes can then be leveraged to justify further investment.

Prioritize the development of your component library before enabling dynamic composition. An AI can only construct exceptional user experiences if it has access to superior building blocks. Therefore, cultivate design system maturity as a foundational step before prioritizing advanced generative features.

Crucially, define your guardrails from the outset. The mechanisms that will render your generative UI solution fit for enterprise deployment are not optional considerations; they are essential requirements. Integrate them concurrently with the development of your generative capabilities.

The future looks bright

The transition from static to generative interfaces represents a significant facet of a broader, emerging trend across enterprise software: a gradual evolution from “static” technologies—initially designed for the most common use cases—to dynamic systems that proactively adapt to user context as required.
We’ve already witnessed this transformation in areas like search, recommendations, and content delivery. User interface design is poised to be the next frontier.

For progressive enterprises prepared to invest the foundational effort in developing robust component libraries, establishing comprehensive governance frameworks, and meticulously integrating AI, *Generative UI* offers the potential to create applications that truly serve their users, rather than users adapting to the software.

This capability signifies more than just an incremental gain in efficiency; it represents a fundamentally new paradigm for interacting with enterprise software.
